Supporting a Nationwide Fleet Upgrade Under Pressure

When Spark shut down its 3G network in New Zealand, fleet operators were left with a clear deadline - upgrade or lose connectivity.
For large fleets like Holcim and North Power this meant coordinating a complex hardware migration across hundreds of vehicles, many still in active service.
Onvion supported this rollout on the ground, contributing installation capacity and technical support during a critical phase of the project.
Working Within a Live Rollout
Over a three-week period, Glen supported Teletrac Navman’s enterprise team in New Zealand to assist with the deployment.
This was not a standard install program. It involved:
First-time large-scale rollout of VT202 units, VPM systems (CAN integration) and Netradyne cameras
Multiple install types across light and heavy vehicles
Vehicles distributed across several regions and depots
Install processes were developed and standardised across the rollout
As one of the first large-scale deployments of this setup, installation processes and configurations were refined through close coordination between installers, technical teams and project leads.
On-Ground Contribution
During the deployment period, Glen worked across multiple North Island locations including East Tamaki, Dargaville, Warkworth and Maungaturoto.
Based on installation records, this included:
60+ vehicle installations completed
A mix of TOT Light, TOT Heavy and PAV installs
RUC hardware installations
Coverage across both light vehicles and heavy fleet applications
Travel between regions to support vehicle availability and maintain rollout momentum
The work involved both installation and supporting the refinement of install approaches as new scenarios were encountered.
Project Outcome
At a project level, the rollout formed part of a much larger nationwide upgrade program, involving thousands of vehicles transitioned ahead of the 3G shutdown deadline.
Across the program, high completion rates were achieved, with critical fleet vehicles prioritised to maintain continuity of operations. This was delivered through a coordinated effort between installers, technical teams and project management.
A Practical Example of Capability
This project highlights the type of work Onvion is designed to support:
Large-scale fleet upgrade programs
Multi-system installations in live environments
Flexible resourcing to support rollout teams when needed
Rather than focusing on individual contribution, the result shows the value of having experienced installers who can integrate into an existing team and help move complex projects forward.
As noted by Teletrac Navman’s Customer Success Specialist:
“This was a complex rollout given the quantity of components and the time required… Despite the challenges, everyone found a way to get the job done, and for that I am hugely appreciative.”
It’s a practical example of what’s required on projects like this - consistent effort, adaptability and the ability to work as part of a broader team to deliver the outcome.
Looking Ahead
On projects like this, success depends on experienced installers who can step into active rollouts, work alongside delivery teams and keep installations moving without disruption.
This deployment is a clear example of that capability in practice.
